The Communication Turnaround Program
5 steps from invisible to impossible to overlook.
Decide What Being Seen Means For You
- Before we meet. You send me real communication you have already sent: a message, an email, a deck, a 1:1 doc. We work from what you actually wrote, not from how you remember writing it.
- 1-hour online session. A full diagnosis session to identify:
- Give visibility without asking for anything. Overcommunicate what you are working on so your manager always has a clear picture. You are not asking them to respond. You are just giving that visibility, so your work is never a surprise and never invisible.
- Lead with your understanding, not your question. Instead of asking a senior person what you should know, write your understanding in a one-pager and hand it to them. It is far more productive to give someone your understanding than to ask them what you need to do, because asking puts all the work on them. It also makes you look like a peer instead of a student.
- Stop apologizing. Start thanking. Saying "sorry" when something goes wrong assigns the fault to you before anyone has decided it was yours. "Thank you for catching that" says the same thing without handing away your standing.
Find Your Natural Communication Style
- Second half of live session 1. I identify the style you are most natural in, and we name its strengths and its blind spots.
Most people are trying to copy a style that was never going to work for them. That is exhausting, and it reads as fake to everyone watching. You do not need a new personality. You need to use the one you have on purpose.
Get The Honest Diagnosis Nobody Has Given You
- 1 hour of my time, offline. I score your communication across four dimensions, working from your real artifacts.
If you are uncomfortable in a room, it is almost always one of two things: you lack the competence, or you have the competence and lack the confidence. Both end badly, and they need opposite fixes. The first question I answer is which one is actually your problem.
Then I tell you what your communication is really signalling. One of the most common reads I give: you sound executional when the room needs to hear strategic. Nothing is wrong with your work. You are describing it in a way that places you one level below where you already operate.
This is the part almost nobody gets. Your manager says "communicate better" and cannot tell you what that means. Your friends tell you that you are doing fine. You get a scored, specific read: what you are already strong at and should lean on, and exactly which gaps sit between you and the goal from step 1.
Build Your Improvement Plan
- Live session 2. We go through the diagnosis together and choose your 3 key improvement areas. You agree with them or we change them. If a gap does not sound like you, it does not go in the plan.
- 1 hour of my time, offline. I write the plan up myself. You are not in this hour. You get the document.
Your plan is written, not remembered. For each of the 3 areas you get all four:
And every area comes with the actual moves, not advice. These are the ones clients use most:
Each area gets a target you can measure, the milestones between here and there, the resources to use, and the homework to do between sessions. You are never guessing what to work on next.
Practice It Before It Counts
- Two 30-minute live sessions. Reading a plan changes nothing. Saying the words out loud, to a person, under pressure, is what changes how you land.
- You choose the two moments that matter most. The update to leadership. The meeting where you have to disagree. The presentation. The 1:1 where you finally ask for the promotion.
- You get feedback you can act on. Not "be more confident." Closer to: you are in reporting mode, and it sounds like you are bored by your own work. Specific enough that you know what to change before you say it again.
- The plan gets revised after each one. Practice always shows something the diagnosis could not.
People who were exactly where you are
Steve got the same vague line in every review for years. It turned out his manager had simply never defined what good looked like. One prepared conversation fixed it. Three months later they were writing his growth plan for a new role together.
Yifu got a "Did Not Meet Expectations" rating with three reasons attached, one of them "too passive." We brought his manager a one-page plan and asked for a specific check-in rhythm. Four weeks later his manager put the improvement in writing.
Celeste's manager kept adding work outside her scope and dropping last-minute meetings into her calendar. That never stopped. So we worked on setting boundaries at work, she learned to push back on most of it without ever looking difficult.

Meet Your Coach
Jonathan Li
Career Coach & Former Leader @ Shopify, Uber
"Storytelling was my edge. At 10, I won a nationally-televised English language competition and was interviewed by CBC as the youngest contestant. In high school, I went on to win national presentation championships twice.
In the workplace, telling stories for disruptors like Uber and Shopify, I learned that talent alone isn’t enough. Visibility is built through communication. I grew into leadership by telling the right stories: for my company, for my team, and for myself.
Since 2017, I’ve coached Chinese professionals navigating Western workplaces, reaching over 150,000 followers along the way. My philosophy is simple: if you don’t know how to tell your story, you won’t be seen; no matter how capable you are."
